In this project, I developed a market segmentation framework and GTM strategy to guide infrastructure modernization across a diverse set of enterprise clients. The goal was to identify which segments were most ready for modernization and how to recommend the right mix of tooling, migration sequence, and enablement — using AWS tools end-to-end.
A mid-size cloud solutions firm was struggling with low conversion on their infrastructure modernization services. Despite rising demand, their outreach was too generalized — treating all customers as if they were ready for full cloud adoption. They needed a more nuanced understanding of readiness, risk, and opportunity across industries.
The Approach: Segmentation + Technical Mapping
I designed a 4-tier segmentation model based on:
Current Infrastructure State (On-prem, Hybrid, Cloud-native)
IT Headcount + Budget
Industry-specific constraints (compliance, data residency, security)
Pace of Change Tolerance (risk appetite + digital maturity)
Using these dimensions, customers were grouped into:
Cloud-Native (Greenfield Deployments)
Lift & Shift Candidates
Gradual Migrators (Hybrid-heavy)
Highly Regulated, Stepwise Adopters
AWS Tools Used to Match Migration Needs
For each segment, I mapped specific AWS tools to migration paths:

Amazon QuickSight to visualize adoption trends and exec-facing insights
Go-To-Market Strategy Recommendation
Each segment received a tailored GTM playbook:
Cloud-Native: Developer-focused messaging + API-first onboarding
Lift & Shift: ROI-focused case studies, bundled migration support
Hybrid: Workshops, whitepapers, and hybrid architecture blueprints
Regulated: Compliance guarantees, partner-led engagements, long runway GTM motions
Outcome
The segmentation framework and AWS-aligned migration paths enabled the firm to:
